Overview

Transformation programs stall when the board is shown a menu of tools rather than a choice. This deck walks leaders from the current state to a target state, then through the capabilities needed to close the gap, a three-wave roadmap and the investment case. Each slide makes one claim with one exhibit, so the answer is visible from the titles alone before anyone reads the numbers.

The sample is for Pennyroyal Logistics, a freight and warehousing business with £38M of annual revenue and a plan to digitise booking, tracking and billing over 18 months. Every name, figure and date is fictional. Replace the market figures, options and investment with your own sourced numbers, noting the year, and rebuild the roadmap with real owners.

Useful for

  • A transformation lead preparing the first board paper on an 18-month digital plan
  • A finance director checking the sizing, payback and phasing before the investment vote
  • A depot manager working out which changes reach their team in the first wave

What's included

  • Current state: four bullets on the situation and a note on the cost of waiting
  • Target state: three headline figures for cost, online orders and cost per order
  • Capabilities: four capability cards, from booking to data and reports
  • Roadmap: five milestones across three waves, with dates and status
  • Investment: three options with costs, payback and a clear recommendation
  • Make it yours: numbered steps for replacing the figures, owners and roadmap

  4. 4

Rebuild the roadmap with three waves, a named owner and the investment for each wave.

Questions

Are the company, people and figures fictional?

Yes. Pennyroyal Logistics, the people, the market sizes, the options, the costs and every date in this deck are fictional. Replace them with your own sourced figures before any board sees them.

What makes a transformation deck decision-ready?

Each slide title states the claim, the recommendation comes before the options, and every investment ask shows its payback period. A deck that lists tools and activities without saying what the company will stop doing rarely wins the vote.

How many waves should a roadmap have?

Three is the useful number for an 18-month plan. Each wave should have one owner, a fixed scope and the money it needs, so the board can stop or continue at the end of each wave rather than at the end of the program.
